EMBEDDED, FRACTIONAL, INTERIM, OR ADVISORY CEO/COO LEADERSHIP

Experienced Operating Leadership When the Business Needs It

Sometimes a founder or CEO needs an experienced operator to help think through a consequential decision, challenge assumptions, or provide an independent perspective.

Other times, advice isn’t enough. The business needs someone inside the company who can take ownership, work across functions, make difficult decisions with the leadership team, and own execution.

Depending on the mandate, I work as a Fractional COO, Interim COO, Interim CEO, or CEO/Founder Advisor.

The structure follows the need. The first question is always: What does the business need to accomplish, and what level of involvement will it take to get there?

Where I Typically Get Involved

Scale & Operating Capability

Growth has outpaced the systems, leadership structure, or operating capacity of the business. Decisions are slowing down, complexity is increasing, or the economics are deteriorating as the company grows.

I help determine where growth is creating constraints and build the operating capability—people, processes, technology, financial visibility, decision rights, and accountability—required for the next stage.

Performance & Turnaround

Margins, cash, execution, or accountability are moving in the wrong direction, and leadership needs to understand why and correct it.

I establish the operating and financial reality, identify the issues that matter most, set priorities, and work with the team to restore control, improve performance, and build from there.

Engagement Options

R&D to Revenue

Strong technology exists, but development, commercialization, deployment, customer adoption, or the path to repeatable revenue is taking too long.

I work across product, engineering, operations, commercial teams, and customers to identify where time and capital are being lost and shorten the path from customer need to commercial value.

Economics & Capital Allocation

The company is preparing to invest, expand, or scale and needs to know whether the economics and operating assumptions support the decision.

I pressure-test cost models, capacity, investment assumptions, and operating commitments before deploying more capital—and help redirect resources when the evidence points elsewhere.

Interim CEO

Enterprise-level leadership when a turnaround, transition, leadership gap, or other high-stakes situation requires direct executive responsibility.

The mandate can include P&L ownership, leadership of the management team, financial and operating stabilization, strategic priorities, organizational change, board communication, and execution.

CEO & Founder Advisory

Sometimes the company doesn’t need another executive. The CEO needs an experienced operator beside them to pressure-test key decisions, challenge assumptions, or work through questions about growth, economics, organization, commercialization, capital allocation, or leadership.

In these engagements, the CEO retains execution responsibility. I bring independent operating judgment and experience to the decisions that matter.

Working With Investors & Boards

I also work with VC and PE investors and boards when a portfolio company needs experienced operating leadership around scale, performance, commercialization, transition, or a leadership gap.

I bring experience from both sides of the table—as a founder who has raised capital, a CEO and COO accountable for performance, an angel investor and venture due diligence lead, and a board member, chair, observer, and advisor.

The objective is not another reporting layer. It is to strengthen the company’s ability to deliver what management and the board need it to accomplish.

Fractional COO

Ongoing executive operating leadership for companies that need experienced COO capability without requiring a full-time role.

I work as part of the leadership team with defined responsibilities, decision rights, and accountability for the mandate.

Typical involvement: 1–2 days per week, adjusted as needed.

Interim COO

Hands-on operating leadership for scale-ups, performance improvement, transitions, commercialization challenges, or leadership gaps.

I step into the organization with a defined mandate, take ownership of execution, and build the operating capability the company needs beyond the engagement.

Typical mandate: 3–24 months, or as needed for the mandate.

How I Work

I don’t begin with a standard playbook or a predetermined solution.

I start by understanding what the CEO and the business are trying to accomplish, establishing the facts, and identifying what is constraining the outcome. From there, we determine what needs to change, what should happen first, who needs to own it, and how we will measure whether it is working.

That may require changes across finance, operations, technology, commercialization, organization, or leadership. Or it may require a much narrower intervention.

The mandate determines the work. The work determines the role.

Where I’m Most Useful

Growth-stage companies and established SMEs at an operating inflection point—when what got the business here is no longer sufficient for what needs to happen next.

My strongest experience is in SaaS & AI/ML, technology-enabled businesses, healthcare and MedTech, and other complex or regulated environments.
